The promise of benchmarking
When a company runs multiple production sites, the logic of benchmarking is obvious. One plant outperforms another — so study what it does differently and apply it elsewhere.
But the moment organizations try to make that comparison systematic, they run into an unexpected problem. The numbers look comparable, but they don't tell a consistent story.
When the same KPI means something different
The difficulty usually starts with definitions.
Most organizations use the same KPI names across sites — OEE, downtime, throughput, scrap rate. On paper they look identical. In practice they are often measured differently.
One site may only log a stoppage after five minutes. Another records every interruption of a few seconds. A changeover may count as planned downtime at one location and operational time at another.
Small differences in definition have large consequences for comparison. Two plants can report identical OEE while their operational reality is completely different.
Context matters as much as definitions
Even when definitions align, context can make comparisons misleading.
Sites rarely operate under identical conditions. Machines differ in age and configuration. Product mixes vary. Some plants run smaller batches or handle more complex products.
A site with lower OEE may simply be processing a more demanding product mix. A site with more stoppages may be running more frequent changeovers because it operates more flexibly.
Without that context, a simple comparison says very little about actual efficiency.
Benchmarking is a data structure problem
This rarely comes down to a lack of data. Most industrial organizations have enormous amounts of operational data.
The problem is structure.
When each site uses its own definitions, its own data structures, and its own systems, the numbers become difficult to compare — even when the same machines are running the same processes.
Benchmarking requires more than numbers. It requires a shared language for data.
Assets need to be identified the same way. Stoppages need to follow the same categorization logic. Process parameters need consistent definitions across sites.
Once that semantic foundation is in place, comparison becomes reliable. And reliable comparison makes it possible to move beyond ranking sites to understanding why certain processes perform better in one location than another.
From ranking to learning
That shift changes the purpose of benchmarking entirely.
The goal is no longer to produce a league table of plants. It becomes a way to understand how configurations, process decisions, and operational choices drive performance — and to spread that knowledge across the network.
A plant that performs better stops being an outlier and becomes a source of insight for the whole organization.
